Most practitioners interact with AI as if they are querying a search engine or instructing an employee. Both models are wrong in the same direction: they treat the AI as a passive executor of explicit commands.

The AI Orchestrator Playbook establishes the correct model. A large language model is a conditional probability distribution — P(output | context). When you write a prompt, you are not sending an instruction. You are conditioning a distribution. The output you get is a sample from the region your context points to.

The training corpus contains roughly the shape of human knowledge up to the training cutoff, weighted heavily toward the consensus, the documented, the frequently expressed.

That consensus center is the model’s prior. Most prompting produces minimally-conditioned outputs: fast, fluent, comprehensive, and drawn from the high-density center of the training corpus.

This is the mechanism behind the practitioner’s common experience that AI outputs, however well-written, rarely surprise.

The orchestrator’s job is to construct the context that shifts sampling away from the consensus center and toward the specific region the task actually requires. This requires three instruments:

  • Taste — reading which distribution regime a problem is operating in. Three regimes matter. Regime 1 is the familiar surface: well-documented domain, established protocols, ground truth correction available. The model’s prior is accurate here; brief the agent and execute. Regime 2 is the novel surface: established domain with something that has changed, new dynamics on old terrain, the old protocol applied to a new situation. The prior is wrong here; map the distribution before briefing. Regime 3 is the contested-frame problem: the same situation is correctly analyzed through multiple competing frameworks with different implications. The prior picks the most common frame; the orchestrator must identify the right frame before encoding it into the brief.

  • Nuance — mapping the tails. Knowing specifically where the fat risks are, what the failure modes look like in this particular situation, where the model will drift under pressure. Without it, the model’s prior fills in the risk landscape with the average of similar situations. In novel or contested regimes, that average is wrong in specific and predictable ways.

  • Synthesis — converting tacit perceptions of taste and nuance into explicit conditioning signals in the brief. This is the hardest instrument. The perceptions are often felt before they are articulated. The orchestrator knows something is different about this situation, knows which tail matters more, knows which frame is right — and then writes a vague brief that encodes none of it. The model defaults to its prior. The potential advantage of the orchestrator’s superior situational understanding evaporates.

The test of synthesis: could the agent, reading only your brief, produce the analysis that your taste and nuance identified as the right one? If not, the synthesis is incomplete.
